What do you want to be known for? - Describe your business situation and your specific role — constraints, strengths, opportunities, team size, etc. - What are the core values and standards that shape how you operate? Think about what you'd never compromise on. - Complete this sentence: "If AI could help me _, I would be able to spend more time _." Introducing the 4D Framework for AI Fluency (7 minutes) This video introduces the 4D Framework — Delegation, Description, Discernment, and Diligence — and explains how each competency applies to your daily work.

Jot down: - The topic (e.g., your profit margin calculations, your local zoning rules, or industry licensing requirements) - Two or three facts about it you'd expect any decent source to get right - One common misconception people have about it - One thing about it that's genuinely tricky to explain well This is your testing ground. You're going to see how AI handles something you can actually verify. Part II: Collaboration (with AI) — Open a conversation with Claude (or any AI assistant you prefer) and run three quick chats. Write down what you notice after each one. - Versatility test. Ask the AI to explain your topic three different ways in a single response: once for a customer who knows nothing about your service, once for a potential business partner, and once for a new employee you're onboarding. Did the shifts in audience actually land, or did it just change vocabulary? Which version was strongest? - Hallucination test. Ask the AI to recommend two or three specific resources related to your topic — a trade association, an industry publication, a regulatory body, or a well-known supplier. Then spot-check at least one. Does the organization exist? Is the website right? Is the contact information accurate? (This is where you'll see whether the AI will confidently invent a source that sounds plausible but isn't real.) - Knowledge cutoff + reasoning check. Ask the AI something time-sensitive or local: a recent regulatory change in your industry, current pricing trends for a key material, or a local licensing requirement. Does it tell you its information might be outdated? Does it caveat, guess, or present stale information as current — the kind of thing that could cost you money if you acted on it? Then ask it to work through the common misconception you wrote down in Part I. Did it address the actual confusion, or just restate the correct fact? The Description ↔ Discernment loop — Fluent AI use happens in a tight loop: you describe what you want, the model responds, you discern what's useful, and you describe again—sharper this time. Delegation sets the stage; diligence closes it. - Description — Communicate the vision so the model can act on it. The Delegation ↔ Diligence loop — The outer loop frames every AI interaction: you decide upfront what's right to hand off—the right task, the right tool, the right data—and afterward you take responsibility for what comes back. Description and Discernment do the work in between. - Delegation — Decide what's right to hand off. Be thoughtful upfront: what's the right task, the right tool, and the right data to bring to AI—and what should stay with you? - Diligence — Own what comes back. Did AI get this right, and am I owning the result? Verify against what you know, be transparent about AI's role, and stand behind the output.

Exercise 1: Decide what to share — Your Delegation move — deciding what data is appropriate to bring to AI and what stays protected. - Pick one real document from your business that you've already looked at and have some familiarity with — a sales report, customer feedback summary, inventory list, or similar. - Read through it and mark anything you wouldn't want outside your business — names, contact details, payment information, proprietary pricing. - Make a copy and strip those details: replace names with "Customer A / Vendor X," remove exact figures if they're not needed, delete contact info entirely. - Before opening AI, take a few minutes to write down: - What are you trying to accomplish? Be specific — "understand why repeat bookings dropped last quarter" beats "analyze my sales data." - What do you already know or suspect from looking at this data yourself? Note 2–3 observations or patterns you've already noticed. - What would a useful AI output look like? A summary? Specific trends? A list of anomalies? - This is your brief. The clearer it is, the easier it will be to evaluate what comes back. Exercise 2: Validate with AI — You've already looked at this data. Now see if AI catches the same things you did — and what it misses. Share your sanitized document and the goal you defined in Exercise 1 with AI. Ask it to surface the key patterns or findings. Then compare AI's response against your own notes: - Did it catch the patterns you already identified? - Did it surface anything you hadn't noticed? - What did it miss or get wrong that you already knew from your own read? The gap between what AI sees and what you see is where your judgment as a business owner is irreplaceable. Exercise 3: Own the result — Apply Diligence — evaluate what came back and decide what you'll actually use. Read AI's response and answer three questions: - Accuracy: Does anything go beyond what your data actually shows? Flag numbers, conclusions, or recommendations that need checking against your real records. - Usefulness: What would you keep as-is, what needs your editing, and what would you cut? - Accountability: Is this something you'd put your name on — share with a customer, use in a report, act on? If not, what would need to change? Stretch goal: What's your plan if AI got something meaningfully wrong? Write one sentence on how you'd catch it and correct it.

(e.g., incoming emails, a customer inquiry form, a list of FAQs) - What outputs should it produce? (e.g., a categorized email with a draft response, a flagged item for human review) Part II: Define your Process — Outline the step-by-step logic — like writing instructions for a very capable but very literal new employee: - What should the system do first when it receives an input? - What decision points exist? For each, how would you catch it? What safeguard can you put in place? - What's the real-world impact on your customers or business if AI makes a mistake on this task? Part II: Deployment Diligence — Plan your review process: - Will you review every output before it goes to a customer, or sample periodically? Why? - If you're reviewing everything initially, at what point would you feel comfortable reducing oversight? What evidence would you need? - How will you monitor for problems over time? Keeping the human in the loop (5 minutes) This video addresses two of the most common concerns professionals have about organizational AI adoption: dependency and preserving human connection.

Be specific — not "writing" but "drafting first-pass responses to common customer inquiries." - What will I always keep human? Name the work where your judgment, relationships, or accountability are non-negotiable. - What do my customers and team need to know about how I use AI? Consider what you'd say if someone asked directly. Part II: Build it with AI — This policy will serve as a shared reference for you and anyone on your team — a clear agreement about how AI gets used in your business, so everyone is working from the same understanding rather than making it up as they go. Share your context document and your answers from Part I with AI and ask it to help you draft a one-page AI use policy with three sections: - What we use AI for — specific approved tasks and tools - What stays human — the work AI doesn't touch and why - How we stay accountable — oversight, transparency, and what happens when something goes wrong Then do what you'd do with any AI output: read it, fix what doesn't sound like your business, add what's missing, cut what's not true. Part III: Stress-test it — Read your finished policy and ask yourself: Is there anything I softened that I should say more directly? If a customer asked "do you use AI in your business?" — does this policy give you a clear, honest answer to share?
