AI Fluency for Nonprofits(非営利団体のための AI フルーエンシー) は、Anthropic の 4D Framework——Delegation(委任)/ Description(記述)/ Discernment(識別)/ Diligence(誠実な責任遂行)——を、非営利セクター向けに適用したコース。

Prof. Rick Dakan(Ringling College of Art and Design)+ Prof. Joseph Feller(University College Cork)の AI Fluency Framework

- 「the human in the loop」= ミッションと関係性の保持。

  • AI Fluency(AIフルーエンシー)とは何かを定義できる

この動画は「AI Fluency for nonprofits(非営利団体のための AI フルーエンシー)」コースの導入。

パートII:コラボレーション(AI と) Claude(または好きな AI アシスタント)と会話を始める。

Welcome to AI Fluency for nonprofits

What you'll learn — Estimated time: 20 minutes. By the end of this lesson you'll be able to: - Define what AI Fluency means - Articulate your values and constraints for more effective AI collaboration - Identify your objectives for integrating AI tools and capability in your work

Welcome to AI Fluency for nonprofits (3 minutes) This video introduces our AI Fluency for nonprofits course. It acknowledges the gap between AI enthusiasm and meaningful implementation in the sector, and introduces AI Fluency as the ability to work with AI systems in ways that are effective, efficient, ethical, and safe. The video presents the 4D Framework (Delegation, Description, Discernment, and Diligence) as the foundation of the course and emphasizes that mission-centered thinking should guide all nonprofit AI use.

Key takeaways - AI Fluency is the ability to use AI in ways that are efficient, effective, ethical, and safe. It's a combination of practical skills, knowledge, insights, and values that help you adapt to evolving AI technologies while staying true to your nonprofit's mission - The 4D Framework consists of four interconnected competencies: Delegation, Description, Discernment, and Diligence - The Delegation-Diligence loop supports thoughtful, responsible choices about when and how to use AI - The Description-Discernment loop helps you get more out of your AI interactions through back-and-forth collaboration - For nonprofits, every AI efficiency gain should ultimately translate to greater impact for the communities you serve

Exercise — Defining your organizational values, mission, and objectives for using AI This exercise will help you shape your purpose behind collaborating with AI for your work. This foundation will help you evaluate AI opportunities through your mission lens.

Part I: Self-Reflection (on your own) — Answer the following questions: - What is the mission and vision of your organization? - Describe your workplace situation and your specific role - constraints, strengths, opportunities, etc. - What are the core values and philosophy that shape your work? - 'If AI could help me _, I would be able to spend more time _.' Focus on how AI efficiency could free you up for higher-impact, human-centered activities.

Part II: Collaboration (with AI) — Start a conversation with Claude (or any other AI assistant you choose): Opening the conversation: - Explain that you're a nonprofit professional who wants to build a reusable summary of their organization and work - Let the AI know this document will help establish shared understanding for future collaborations - Indicate you'd like the AI to help you think through all relevant aspects of your work - You can ask the AI to interview you about your work, OR - You can just start sharing information and ask the AI what else would be helpful to know Take your time. The goal is a back-and-forth conversation that surfaces important context.

Key areas to cover (the AI should help you explore these): - Your organization's mission, vision, and values - The typical scope of work that you do in your role - Typical challenges faced by your organization - Institutional context and constraints - Opportunities for improvement - Common pain points in your work - Goals for integrating AI into your work - Any unique aspects of your role or organization

Make it conversational: - Don't feel you need to share everything at once - Encourage the AI to ask follow-up questions - Share specific examples when they help illustrate your context (be aware of privacy and sensitive data) - It's okay to think out loud and refine your thoughts as you go

Creating a reusable document: - Ask the AI to synthesize the conversation into a structured context document you can share in future AI conversations - Review it together and add anything missing and/or make corrections - Request a format that's easy to copy and reuse

Lesson reflection - How did your answers to the self-reflection questions shape your conversation with AI? Did any new priorities or concerns emerge? - Looking at your context document, what aspects of your nonprofit work do you think will benefit most from AI collaboration?

What's next — In the next lesson, we'll dive deeper into the 4D Framework to establish a foundation for the remainder of this course.

AI Fluency for Nonprofits | Lesson 02「4D フレームワーク(The 4D Framework)」

- Problem Awareness(問題の自覚):自分のゴールを理解する - Platform Awareness(プラットフォームの自覚):使うツールの能力と限界を知る - Task Delegation(タスクの委任):仕事を思慮深く配分する - Diligence(誠実な責任遂行)=AI をどう使うかについて責任を引き受けること。

- Product Description(成果物の記述):欲しい出力を定義する - Process Description(プロセスの記述):アプローチ・進め方を導く - Performance Description(振る舞いの記述):協働中の AI の挙動を形づくる - Discernment(識別)=AI の仕事を批判的に評価すること。 - Product Discernment(成果物の識別):品質を評価する - Process Discernment(プロセスの識別):AI がどう出力にたどり着いたかを評価する - Performance Discernment(振る舞いの識別):AI の挙動を評価する

The 4D Framework

What you'll learn — Estimated time: 30 minutes. By the end of this lesson you'll be able to: - Explain how the AI Fluency Framework (4Ds) can be applied to nonprofit work - Define each of the 4Ds—Delegation, Description, Discernment, and Diligence

The 4D Framework (6 minutes) This video introduces the 4D Framework—four interconnected competencies that form the foundation of AI Fluency. You'll learn about two modes of interaction: the Delegation-Diligence loop for deciding when and whether to use AI, and the Description-Discernment loop for engaging with AI effectively day-to-day. Each competency is broken down into three sub-components with nonprofit-specific examples.

Key takeaways - The Delegation-Diligence loop guides higher-level decisions about when to use AI - Delegation involves deciding what work should be done by humans versus AI. It includes Problem Awareness (understanding your goals), Platform Awareness (knowing your tools' capabilities and limitations), and Task Delegation (distributing work thoughtfully) - Diligence means taking responsibility for how you use AI. It includes Creation Diligence (being intentional about which tools you use), Transparency Diligence (being honest about AI's role), and Deployment Diligence (verifying and vouching for outputs) - The Description-Discernment loop guides effective day-to-day interactions - Description is how you communicate effectively with AI systems. It includes Product Description (defining outputs), Process Description (guiding the approach), and Performance Description (shaping AI behavior during collaboration) - Discernment means critically evaluating AI's work. It includes Product Discernment (evaluating quality), Process Discernment (evaluating how AI arrived at outputs), and Performance Discernment (evaluating AI behavior)

Exercises

Exercise #1: Mapping Your AI Needs Why? This exercise reveals which AI competencies you're already thinking about and which ones need attention, so you can strategically direct your energy where it matters most. - Self-Reflection: Write a list of your questions and concerns about using AI - Collaboration: Open up a conversation with AI. Ask AI "Can you help me understand where each of these questions and concerns fits within the AI Fluency 4D framework?" - Reflection: Which of the 4 competencies did most of your questions and concerns fall into? This pattern reveals where you're currently focusing your attention. Is this where you most need to develop, or are you avoiding a harder competency that would unlock more progress? Based on the competency you identified to prioritize first, what's one specific thing you'll do differently the next time you use AI?

Exercise #2: Identify One Cross-Competency Challenge (stretch goal) Stretch goal = understand how each time you interact with AI you are (or should be) interacting with each of these competencies in an interconnected way. After mapping your questions across the 4Ds, identify one area where you'll need to develop multiple competencies simultaneously to move forward effectively. For example: - "I realize I need both Delegation skills (deciding if AI should help with volunteer communications) AND Diligence skills (ensuring we protect volunteer privacy) before I can move forward." - "My Discernment concerns about accuracy won't matter until I develop Description skills to get better outputs in the first place."

Lesson reflection - Looking at your mapped questions and concerns, were you surprised by which competency area dominated? What might that tell you about your current relationship with AI? - How might the two loops (Delegation-Diligence and Description-Discernment) have changed a recent interaction you had with AI?

What's next — In the next lesson, we'll put Description and Discernment into practice as you learn to research and write effectively with AI—skills that apply directly to grant proposals, donor communications, and program materials.

AI Fluency for Nonprofits | Lesson 03「AI とともに調べる(Researching with AI)」

  • Description–Discernment

正確さが資金獲得やコンプライアンスに直結するため、Discernment(特に主張の裏取り・締切/資格要件の検証・古い情報の検知)が非営利では死活的、という設計。

Researching with AI

What you'll learn — Estimated time: 50 minutes. By the end of this lesson you'll be able to: - Use Description skills to craft effective prompts that direct AI to gather and synthesize information relevant to your nonprofit work - Use Discernment skills to evaluate AI-generated research for accuracy, relevance, and appropriateness to your nonprofit context

Researching with AI (7 minutes) This video demonstrates the Description-Discernment loop in action through a research scenario. You'll follow Maria, an executive director expanding her housing nonprofit from Portland to Seattle, as she uses AI to research policy landscapes, funding opportunities, and compliance requirements. The video shows how to craft context-rich prompts, evaluate AI outputs critically, and iterate toward useful results.

Key takeaways - Effective Description provides context: Don't just ask broad questions—explain who you are, who you serve, and what you specifically need to know. This context helps AI provide relevant, actionable information - Discernment isn't optional: You must evaluate AI outputs critically, especially when accuracy matters. Flag specific claims for verification, notice gaps, and question recency of information - The Description-Discernment loop is iterative: Your first prompt rarely gives you everything you need. Use what you learn from evaluating each response to craft better, more targeted follow-up questions - AI accelerates research but doesn't replace expertise: AI can help you get oriented quickly, but you're still the decision-maker who must apply professional judgment to every deliverable you own

Exercise 1: Policy and legislation tracking Part I: Self-reflection — Choose a policy area relevant to your work (housing policy, education funding, healthcare access, environmental regulations, etc.). Craft a research prompt that includes: - The specific policy or legislation you want to understand - Your nonprofit's context (who you serve, why this matters to your mission) - What you need to know (impact on beneficiaries, funding implications, compliance requirements, advocacy opportunities) - Time frame or geographic scope Part II: Collaboration — Share your prompt with AI and review the response. Apply Discernment: - Identify at least 2 claims that need verification - Note any missing perspectives relevant to your communities - Flag any information that seems outdated or too general Part III: Reflection - Did your initial prompt give AI enough context to be useful? - What would you revise in your prompt for a second attempt? - What verification steps would you take before using this information in your work? Stretch goal: Ask AI to track down the original source for one key claim in its summary and compare how accurately it was represented.

Exercise 2: Donor or grant prospecting Part I: Self-reflection — Choose your research focus (for example: grant opportunities for a specific program, corporate donors in your region with relevant giving priorities, or foundation prospects that fund organizations like yours). Craft a research prompt that includes: - Your organization's mission and the specific program/need seeking funding - Your nonprofit's characteristics (budget size, geographic area, populations served) - Funding parameters (grant size range, eligible expenses, application timing) - What makes a "good fit" beyond just topic alignment (values, giving history, accessibility) Part II: Collaboration — Share your prompt with AI and review the response. Apply Discernment: - Check if suggested funders actually fund organizations of your size/type - Verify current application deadlines and eligibility requirements - Identify any outdated information (closed programs, changed priorities) - Note which prospects align with your values, not just your budget needs Part III: Reflection - Did AI understand what makes a funder "aligned" with your mission vs. just topically related? - What critical details would you need to verify before investing time in an application? - What's missing from this research that only you (or your network) would know? Stretch goal: Pick one suggested funder and ask AI to help you research their recent grants to understand their actual giving patterns vs. stated priorities.

Lesson reflection - How did providing context about your nonprofit change the quality of AI's research output compared to a more generic prompt? - What verification habits will you build into your workflow when using AI for research?

What's next — In the next lesson, we'll explore these same Description and Discernment skills in a different context: writing with AI. You'll see how the loop works when you're creating content rather than gathering information.

AI Fluency for Nonprofits | Lesson 04「AI とともに書く(Writing with AI)」

Writing with AI

What you'll learn — Estimated time: 50 minutes. By the end of this lesson you'll be able to: - Apply Description skills to craft clear, context-rich prompts that guide AI to create or improve written materials aligned with your nonprofit's mission and audience needs - Apply Discernment skills to evaluate AI-generated written materials for accuracy, appropriateness, and alignment with your organizational values and communication standards

Writing with AI (7 minutes) This video demonstrates the Description-Discernment loop applied to writing, with a focus on maintaining authenticity and human connection. You'll follow James, who runs a small environmental justice organization, as he uses AI to write an emergency grant proposal under a 48-hour deadline. The video shows how to provide rich context through uploaded documents, guide AI's approach with specific instructions, and iterate through discernment to create a proposal he can stand behind.

Key takeaways - Upload past successful work to help AI understand your organization's voice and approach—this saves time and improves authenticity - Inject the details AI can't know: your track record, partnerships, staff expertise, and actual community relationships - Be specific in your revisions: Instead of "make this more compelling," say "add these specific details about our community relationships" - Let your expertise guide every revision: AI helps you write faster, but you're shaping the substance - Build a cognitive environment: The back-and-forth between human and AI helps align the tool to your specific needs over time - Own the final result: When you submit work created with AI assistance, you should be able to stand behind every word because you applied discernment throughout

Exercise 1: Grant proposal Part I: Self-reflection — Select a program or initiative you need funding for. Craft a writing prompt that includes: - The grant opportunity and what the funder cares about - Your program's key details (who, what, where, outcomes) - Your organization's voice and values - Specific requirements (word count, required elements, tone) - What makes your approach unique or effective Part II: Collaboration — Share your prompt with AI and review the draft. Apply Discernment: - Verify all data points and outcomes claimed are accurate - Check if the language reflects your organization's actual voice or sounds generic - Identify any deficit-based framing or problematic language about beneficiaries - Assess whether it addresses the funder's priorities or just describes your program - Note what's missing that only you know about your work Part III: Reflection - What context did you initially forget to include that would have improved the draft? - What would you revise in your prompt to better capture your organization's unique approach? - Which parts of the AI draft are usable versus which need complete rewriting? Stretch goal: Iterate on your prompt with specific feedback about tone or framing issues you identified, then compare the two versions to see how description improvements affected output quality.

Exercise 2: Social media posts Part I: Self-reflection — Choose your content goal: - Highlight a program impact or success story - Promote an upcoming event or campaign - Share educational content related to your mission - Thank donors or volunteers Craft a writing prompt that includes: - Platform and format (Instagram carousel, LinkedIn post, Facebook story, etc.) - Your audience and what motivates them - Key message and call-to-action - Your organization's social media voice (professional, playful, activist, etc.) - Any visual elements needed (infographic data, quote graphic, photo description) - Constraints (character limits, hashtag strategy, accessibility requirements) Part II: Collaboration — Share your prompt with AI and review the content. Apply Discernment: - Check if the tone matches how your organization actually communicates - Verify any statistics or claims are accurate and current - Assess if language respects the dignity of people you serve - Evaluate visual suggestions for accessibility (alt text, color contrast if applicable) - Consider whether this content would resonate with your actual followers or feels generic Part III: Reflection - Did your prompt capture what makes your organization's social media voice distinctive? - What elements of the draft would you keep versus rewrite completely? - If you requested a visualization, does it tell the right story for your audience? Stretch goal: Ask AI to create 3 variations for different platforms (Instagram, LinkedIn, Twitter/X) and evaluate how well it adapted the core message to each platform's audience and norms.

Lesson reflection - How did uploading past work or providing detailed context change the quality of AI's writing output? - What strategies will you use to maintain your organization's authentic voice when writing with AI?

What's next — In the next lesson, we'll explore AI Privacy in an attempt to better understand what happens to the data you share with AI.

AI Fluency for Nonprofits | Lesson 05「プライバシーとデータを理解する(Understanding privacy and data)」

Claude のプライバシー設定について Claude の場合、詳細なデータポリシー情報は privacy.anthropic.com と trust.anthropic.com で確認できる。

Understanding privacy and data

What you'll learn — Estimated time: 30 minutes. By the end of this lesson you'll be able to: - Articulate privacy concerns and evaluate AI tools based on their data handling policies - Practice data hygiene strategies for safely working with sensitive information

Understanding privacy and data (10 minutes) This video addresses one of the most common concerns nonprofit professionals have about AI: data privacy. You'll learn what actually happens to data you share with AI tools, how to evaluate different platforms and plans for their privacy protections, and how to prepare sensitive data for safe AI use.

Key takeaways - AI introduces new privacy considerations—particularly around training: Some AI uses your inputs to train future models, which means patterns from your data could influence future outputs. - Different tools have different rules: The free AI you use to brainstorm event themes is not the same as a paid account with strict data retention policies. Match your tool to your task—tools with more protection allow for safer sharing of sensitive data. - Safe AI use isn't about avoiding it—it's about using it responsibly: Apply Problem Awareness and Platform Awareness before starting a new project. Often you can get full benefit from AI without sharing sensitive information by breaking tasks into component parts - You can often remove identifying information entirely: For pattern analysis, you likely don't need names, contact details, or other PII. Work backwards from your actual goal to determine what data is truly necessary - If something goes wrong, you have options: Delete the conversation, request data deletion through the platform's privacy process, and follow your organization's protocols

A note on Claude's privacy settings For Claude specifically, you can find detailed data policy information at privacy.anthropic.com and trust.anthropic.com. You can adjust your privacy settings directly in the Claude app, including opting out of having your conversations used for training. Other AI providers should have similar resources—if they don't, that may be a red flag.

Exercise 1: Evaluating data sensitivity Part I: Review sample data — Choose one of the following scenarios that's most relevant to your work: - A spreadsheet of donor giving history with names, amounts, and contact information - Survey responses from program participants including demographic details - A grant report draft containing beneficiary stories and outcome data Part II: Annotate for sensitivity — For your chosen scenario, identify: - Which fields or sections contain personally identifiable information (PII)? - Which information is essential for the analysis you want to do? - Which information could be removed or anonymized without losing analytical value? - What's the worst-case scenario if this data were exposed? Part III: Plan your approach - What would you remove or modify before sharing with AI? - What tool/plan tier would be appropriate for this level of sensitivity? - What verification steps would you take after receiving AI's analysis?

Exercise 2: Practicing data hygiene Part I: Choose your document — Select a real document from your work that contains some sensitive information (or create a realistic sample). This could be: - A program report with client details - A donor communication draft referencing specific giving amounts - Meeting notes that mention staff or volunteer names Part II: Sanitize the document — Work through the document and: - Replace names with generic identifiers (Person A, Donor 1, etc.) - Remove or generalize location details if not essential - Strip contact information entirely - Consider whether specific dollar amounts need to be exact or could be ranges Part III: Test with AI — Share your sanitized document with AI and ask a question relevant to your work. Reflect: - Did removing identifying information limit AI's ability to help you? - What additional context did you need to provide to compensate? - Are you comfortable with the level of information you shared?

Lesson reflection - How does thinking about AI privacy compare to how you already think about other software tools (email, cloud storage, CRMs)? - What's one change you'll make to how you approach sharing data with AI based on this lesson?

What's next — In the next lesson, we'll put these privacy practices into action as we explore data analysis with AI—learning how to spot patterns, generate insights, and strengthen your programs while keeping sensitive information protected.

AI Fluency for Nonprofits | Lesson 06「AI とともにデータ分析(Data analysis with AI)」

Data analysis with AI

What you'll learn — Estimated time: 50 minutes. By the end of this lesson you'll be able to: - Use the Delegation-Diligence loop to systematically validate AI's analytical capabilities for your specific work - Apply Description and Discernment to identify patterns in your data while recognizing AI's limitations - Build confidence in AI-assisted analysis by testing against data you already understand

Data analysis with AI (7 minutes) This video addresses a critical question that nonprofit professionals face when using AI for data analysis: How do I know I can trust the results? You'll follow Rio, a program director at Valley Veterans Services, as he uses the Delegation-Diligence loop to systematically validate AI's analytical capabilities using past data where he already knows the answers. The video demonstrates how to build confidence through testing, identify capability gaps, and develop an approach you can apply to new data with confidence.

Key takeaways - Test AI against data you already understand: Before trusting AI with new analysis, validate it using past data where you know the correct results. If AI can match your known results with the right guidance, you can confidently use it for similar future tasks - Use Discernment to identify gaps in AI's reasoning: As you test, note where AI misses important context and what additional Description you need to provide - Build validated approaches, not blind trust: Each testing round teaches you what AI does well and where it needs guidance. Document what works so you can replicate it - AI can help even if you're not data-savvy: If you're not comfortable with data analysis yourself, AI can help brainstorm solutions, write Excel formulas, and reformat messy data—just keep asking for clarifications so you understand the process - Validation builds confidence but doesn't eliminate responsibility: You're still accountable for checking that results make sense and being transparent about AI's role

Exercise 1: Messaging analysis Part I: Gather your data — Collect 10-20 examples of your organization's communications—social media posts, email subject lines, newsletter headlines, or event announcements. Include a mix of what you consider high-performing and lower-performing content. Part II: Analyze with AI — Share your dataset with AI and ask it to identify patterns: - What themes or topics appear in your higher-performing content? - What language, tone, or formatting patterns emerge? - Are there any gaps between what you communicate and what resonates? Part III: Apply Discernment — Evaluate AI's analysis: - Do the identified patterns match your intuition about what works? - What context is AI missing about your audience or goals? - Are there patterns AI identified that surprise you? Reflection: - What are you trying to learn from your dataset? - How does higher-performing content align with your authentic voice and organizational values? - Are you reaching the right audience? Stretch goal: Use AI to audit how your messaging compares with your organization's stated mission and values, find discrepancies, and create a messaging guide from the analysis.

Exercise 2: Analyzing donor giving patterns Part I: Prepare your data — Use the sanitized donor dataset from Lesson 5, or prepare a new one by removing personally identifiable information. Ensure you have historical giving data across multiple time periods. Part II: Analyze with AI — Ask AI to identify patterns in: - Donor retention rates over time - Recurring vs. one-time donation patterns - Campaign effectiveness comparisons - Giving trends by amount ranges Part III: Apply Discernment — Critically evaluate AI's findings: - Do the trends match what you know about your donor base? - Is AI only focusing on monetary value, missing relationship factors? - What patterns would help strengthen donor relationships, not just maximize revenue? Reflection: - What might the costs of implementing efficiency recommendations be? (e.g., If findings suggest focusing on major donors at the expense of small donors, what's the impact on community perception or long-term sustainability?) - What patterns would help strengthen relationships with donors beyond just giving amounts?

Exercise 3: Trend analysis to anticipate community needs (stretch goal) Part I: Gather diverse sources — Collect information you already use to understand community needs: - Your own program data and service requests - External reports or datasets about your community - News or policy developments affecting your constituents Part II: Analyze for emerging patterns — Ask AI to help you identify: - Trends in the types of support people are requesting - External factors that might increase or change demand - Gaps between current services and emerging needs Part III: Apply rigorous Discernment — This analysis requires the highest level of critical evaluation: - How do AI's predictions compare with your direct community experience? - What systemic factors or local context might AI be missing? - What values do you need to keep in mind as you anticipate community needs with dignity and respect? Reflection: - How can you approach this process responsibly? - What factors and systemic issues can explain or contextualize what AI cannot?

Lesson reflection - How did testing AI against data you already understood change your confidence in using it for new analysis? - What gaps or limitations did you identify that will shape how you delegate data analysis tasks in the future?

What's next — In the next lesson, we'll look at workflow automation—how to apply these same principles when AI handles routine tasks on your behalf, freeing up your time for higher-impact work.

Workflow augmentation

What you'll learn — Estimated time: 40 minutes. By the end of this lesson you'll be able to: - Apply all four dimensions of the 4D Framework together to build a repeatable procedure with AI

Workflow automation (6 minutes) This video brings together all four dimensions of the 4D Framework to build a practical workflow automation. You'll follow Emily, a development coordinator preparing for her organization's annual gala, as she sets up an AI-assisted email response system. The video demonstrates how to categorize tasks by what AI should handle versus what needs human attention, how to describe the system's behavior precisely, and how to maintain Diligence through testing and transparency.

Key takeaways - Start with Problem Awareness: Before touching any AI tools, analyze your actual workload. What are people asking? What patterns emerge? Make a specific list before deciding what to automate - Task Delegation means asking "should AI do this?" not just "can AI do this?": Some tasks (like answering documented questions) are good candidates for automation. Others (like handling complaints or high-stakes requests) should stay with humans - Test iteratively with real examples: Use actual emails you've received to test the system. You'll discover gaps in your descriptions that need refinement—this is normal and necessary - Practice all three types of Diligence: Creation Diligence means being intentional about what you automate. Deployment Diligence means reviewing outputs before they go out (especially early on). Transparency Diligence means being honest about AI's role, especially if something goes wrong

Exercise 1: Mapping your automation opportunities Part I: Audit your repetitive tasks — Think about your past week of work. List 5-10 tasks that felt repetitive or time-consuming. For each task, note: - How often does this occur? (Daily, weekly, monthly) - How long does it take each time? - Is the response/process mostly standardized, or does it vary significantly? Part II: Categorize by AI-appropriateness — Sort your tasks into three categories: - AI can handle: Standardized responses, documented information, clear processes - AI can assist, human decides: Tasks where AI can draft or prepare, but you review before action - Human should handle: High-stakes decisions, emotional situations, complex judgment calls Part III: Prioritize — Choose one task from your "AI can handle" or "AI can assist" categories that would save you the most time. This will be your automation candidate. Reflection: - What criteria helped you decide which category each task belongs in? - Were you surprised by how many (or how few) tasks felt appropriate for automation?

Exercise 2: Building your automation description Part I: Define your product — For the task you identified in Exercise 1, write a clear Product Description: - What is the end result you want? - What inputs will the system receive? - What outputs should it produce? Part II: Define your process — Write a Process Description that outlines the steps: - What should the system do first? - What decision points exist? - When should it escalate to a human? - What information does it need access to? Part III: Define the performance — Write a Performance Description that defines behavior: - What tone should it use? - How should it handle uncertainty? - What should it never do? - How should it acknowledge the person's request? Part IV: Test with real examples — Share your descriptions with AI along with 3-5 real examples from your work. Evaluate the outputs: - Did it categorize correctly? - Are the responses accurate and appropriate? - What adjustments do your descriptions need?

Exercise 3: Planning for Diligence (stretch goal) Part I: Creation Diligence — Answer these questions about your planned automation: - Why is this task appropriate for AI to handle? - What could go wrong, and how would you catch it? - What's the impact if AI makes a mistake? Part II: Deployment Diligence — Plan your review process: - Will you review every output, or sample periodically? - How will you monitor for problems over time? - What triggers would cause you to pause the automation? Part III: Transparency Diligence — Decide on your transparency approach: - Who needs to know AI is involved? - How will you disclose AI's role? - What follow-up options will you provide if someone wants human attention?

Lesson reflection - How did using all four dimensions of the 4D Framework together change how you approached this automation task? - What surprised you about the process of describing an automation system precisely enough for AI to execute it?

What's next — In the next lesson, we'll discuss strategies for integrating AI into your organization thoughtfully and sustainably—from addressing concerns about AI dependency to building an AI policy that reflects your values.

AI Fluency for Nonprofits | Lesson 08「統合(Integration)」

「the human in the loop(ループの中の人間)」 という概念と、それがミッション駆動の組織にとって具体的に何を意味するかを紹介する。

  • 「the human in the loop」であることは、単なる監督(oversight)以上を意味する:非営利の文脈では、AI が自団体のミッションに奉仕することを確実にすること——どの問題を AI に解かせるかを決めるのはあなた、解決策が価値観に合うか評価するのもあなた、そして非営利の仕事を定義づける「関係性」と「現実世界のインパクト」を維持するのもあなた。

Integration

What you'll learn — Estimated time: 45 minutes. By the end of this lesson you'll be able to: - Integrate AI into your organization in ways that strengthen human capacity and advance your mission - Address concerns about AI dependency and preserving human connection - Create an organizational AI policy that reflects your values and ensures sustainable AI use

Integration (5 minutes) This video addresses two of the most common concerns nonprofit professionals have about organizational AI adoption: How do I avoid becoming too dependent on AI? And how do we balance efficiency with the human touch? The video introduces the concept of being "the human in the loop" and what that means specifically for mission-driven organizations. It then walks through the key elements of an organizational AI policy that can help you scale AI Fluency across your team.

Key takeaways - Being "the human in the loop" means more than oversight: In the nonprofit context, it means ensuring AI serves your mission—you decide what problems AI should help solve, you evaluate whether solutions align with your values, and you maintain the relationships and real-world impact that define nonprofit work - Avoid dependency through understanding, not avoidance: Regularly reflect on your processes and ask "can we explain what the AI is doing?" If yes, that's healthy augmentation. If not, rework your processes until you can - AI should free you for more human work, not less: At its best, AI cuts through noise so you can focus on the handwritten card, the personalized outreach, the time spent with individuals in your community. At worst, it automates that human touch away - Set cultural norms around productivity early: As you bring AI into your organization, discuss expectations about what happens with time saved to ensure everyone feels good about the work AI is supporting - An AI policy helps scale your understanding: A policy documents your decisions about platforms, task delegation, quality oversight, transparency, and values alignment so the whole organization can work consistently

Exercise: Draft your organizational AI policy Part I: Platform awareness — Answer these questions to establish your technology guidelines: - Which AI tools will your organization use? Which are prohibited? - What data retention and training policies are acceptable for different types of work? - What sensitivity levels require different tools or protections? - How will you stay informed as tools and policies change? Part II: Task delegation — Define the boundaries of AI use: - What types of work are appropriate for AI assistance? - What work should stay fully human? Why? - Who decides when a new use case is appropriate? - How do you handle gray areas? Part III: Expectations and capacity — Address the human side of AI integration: - How will time saved through AI efficiency be redirected? - What are realistic expectations for different roles? - How will you build AI capacity across the team (not just one "AI expert")? - What happens when AI-based workflows fail? Part IV: Quality and oversight — Establish accountability: - Who reviews AI outputs before they're used or shared? - What verification steps are required for different types of content? - What happens when AI makes a mistake? - How will you monitor for problems over time? Part V: Transparency — Decide how you'll communicate AI use: - What do stakeholders, funders, and those you serve need to know about your AI use? - How will you disclose AI involvement in specific outputs? - What's your approach to AI attribution in grants, reports, and communications? Part VI: Values alignment — Connect AI use to your mission: - How do you ensure AI serves your mission rather than the other way around? - What values and ethical principles guide your AI decisions? - How will you maintain dignity and respect in AI-assisted work with vulnerable populations? - When should you choose not to use AI, even if it would be more efficient? Part VII: Compile and review — Work with AI to synthesize your answers into a draft policy document: - Share your responses and ask AI to help organize them into a clear, usable policy - Review the draft for completeness and alignment with your organization's voice - Identify any gaps or areas that need further discussion with your team - Plan how you'll introduce and revisit this policy as your organization's AI use evolves

Lesson reflection - How has your thinking about AI integration changed from the beginning of this course? - What's one thing you'll do differently in your work with AI based on what you've learned?
